The P.S. Blog. · Brand thesis · Format choice

We Are Building a Specialty Coffee Brand Without a Cafe. Here Is Why.

The quick answer

Every great coffee brand in India built a beautiful cafe first. P.S. Coffee is doing the opposite building around Pods, 50–200 sq ft of precision-engineered grab-and-go counter, sitting inside the buildings you already use. The bean stays specialty grade. The overhead disappears. The format is not a compromise it is the model that makes ₹89 specialty coffee structurally possible, and it has already been proven by Luckin Coffee in China and abCoffee in India.

Key takeaways

A Pod is a fully equipped specialty coffee operation in 50–200 sq ft same beans, same machine, same trained barista as a ₹300 cafe.

Pods sit inside co-working spaces, corporate campuses, gym networks, university precincts, and large residential complexes.

Setup cost is roughly 1/5th to 1/10th of a traditional cafe; rent is shared with or absorbed by the host building.

Luckin Coffee built 10,000+ locations on this thesis. abCoffee has 90+ outlets and raised ₹61 cr in pre-Series B in May 2026.

Neither has entered Gujarat. The format is proven. The geography is open.

The P.S. app eliminates queues by pre-sequencing orders 90 seconds from app open to cup in hand.

Section 01 · Format

What is a Pod (and what it is not)

A Pod is not a kiosk. A kiosk sells pre-made snacks at a railway station. A Pod is a self-contained, fully equipped specialty coffee operation same espresso machine, same grinder, same 100% Arabica beans, same trained barista as a ₹300 cafe. The only thing different is the building it sits inside.

Yours, not ours. No rent premium. No ambient lighting invoice. No Wi-Fi bill. No furniture line item. The overhead disappears. The coffee stays.

The Pods we are designing will live inside co-working spaces, corporate campuses, gym networks, university precincts, and large residential complexes places where 400 to 2,000 people already pass through daily. The coffee meets the customer where they already are.

Section 02 · Asset-light

Why not a cafe? The asset-light argument

A specialty cafe in a prime Ahmedabad location costs ₹25–50 lakhs to set up and ₹2–4 lakhs monthly in rent. That cost has to be recovered through ticket size. Which is why a ₹300 latte exists not because the coffee costs ₹300 to make, but because the cafe costs ₹4 lakhs a month to keep open.

A Pod we are building will cost a fraction of that to set up, and the rent is shared with or absorbed by the host building. The Pod pays for the quality. It does not pay for the real estate.

This is not a compromise. It is the model. A cafe carries ₹1,000–2,000 per cup in amortised rent before the first bean is touched. A Pod carries ₹100–300 per cup in equivalent overhead. That gap is exactly where ₹89 specialty coffee becomes possible.

✓ Pod model · advantages

  • Asset-light: 5–10× lower setup cost
  • Embedded in buildings with existing footfall
  • Daily-habit pricing unlocked by removed overhead
  • Tech-first: queue eliminated by app pre-order
  • Faster expansion: each Pod opens in weeks, not months
  • Subscription pricing makes unit economics compounding

! Cafe model · structural drag

  • Premium rent baked into every cup forever
  • Capex of ₹25–50L slows expansion
  • Wait times push the format into 'occasion' frequency
  • Hard to standardise barista quality at scale
  • Long break-even cycles (18–30 months)
  • Pricing locks specialty out of daily life

Section 04 · Proof points

The companies that already proved this works

The asset-light, tech-first, grab-and-go specialty model is not theoretical. It has been proven at scale twice.

Luckin Coffee · China

Luckin Coffee built more than 10,000 locations in China using compact stores, app-first ordering, and no premium seating. The company is profitable. The format works in a high-density urban market.

abCoffee · India

abCoffee, the closest Indian parallel, operates 90+ compact outlets across Mumbai, Delhi, and Bengaluru. The company raised ₹61 crore in pre-Series B funding in May 2026, with store-level EBITDA growing 193% year on year and revenue doubling annually. The model is working in India.

What both have in common: they removed the cafe and kept the coffee. What is also true: neither has entered Gujarat. The state has 3.5 million urban professionals and no grab-and-go specialty chain operating at scale. The format is proven. The geography is open.

Section 05 · Tech

What technology will make possible

A Pod only works because technology removes the friction a cafe used to absorb. In a cafe, you wait in line because everyone arrives at the same time. The seating exists partly to make that wait tolerable.

The P.S. app, currently in development, will remove the line entirely:

  • Pre-order from your desk three taps from the app home screen.
  • Choose your pick-up time 8:42, 8:45, 8:48. Pick the minute that works.
  • Barista pulls to that minute coffee is fresh when you arrive, not made when you order and then waiting.
  • Walk up, pick up, walk out. 90 seconds from app open to cup in hand.

The barista is not idle. They are serving a continuous, sequenced queue that exists in the system, not in the physical space. Throughput goes up. Wait time goes to zero. Coffee quality stays where it needs to be because the cup is pulled to a real time, not pre-made and reheated.

Section 06 · Who this is for

Who this brand is being built with

P.S. Coffee is pre-launch. The website is live. The brand is built. The format is designed. The first Pods are being planned. We are looking for the people who see what we see.

Investors

Asset-light unit economics, proven model abroad, unclaimed geography, founder-led the whole brief fits the third-wave thesis.

Co-founders / Operators

Build the unit economics from the first Pod. Operators with QSR, retail, or supply-chain experience in tier-1 Indian markets.

Barista talent

Craft-focused specialty coffee professionals who want to work the format daily life actually runs at not weekend occasion.

Host buildings

Co-working spaces, corporate campuses, gyms, universities, large residentials with 400+ daily footfall, looking to offer specialty coffee on-site.

If you are one of them, we would like to talk.

P.S.: The best specialty coffee experience is not the one with the best furniture. It is the one ready when you are.

Frequently asked questions

Is a Pod the same as a kiosk?+
No. A kiosk typically sells pre-made products from a counter. A Pod is a fully equipped specialty coffee operation espresso machine, grinder, trained barista, 100% Arabica beans built into a compact 50–200 sq ft footprint inside a host building.
Why is the brand starting without a flagship cafe?+
The cafe is not the product. The cup is. A flagship cafe would push the unit economics back to the ₹300 model and break the daily-habit thesis. The Pod is the format the brand is designed around from day one.
When will the first Pod open?+
The first locations are being scouted now. Specific opening dates will be announced as host partnerships are finalised. The fastest way to stay updated is the newsletter on the home page.
Has this Pod model worked elsewhere?+
Yes. Luckin Coffee proved it at over 10,000 locations in China. abCoffee is proving it across Mumbai, Delhi, and Bengaluru, with 90-plus outlets and ₹61 crore raised in pre-Series B funding. The model works. P.S. Coffee is bringing it to Gujarat first.
How does the app remove the queue?+
The app pre-sequences orders. You pick a pick-up time, the barista pulls the cup to that time, you walk up and collect it. There is no shared waiting line because every order is scheduled.
Can my building host a P.S. Pod?+
If your building has 400+ daily footfall co-working space, corporate campus, gym, university, or large residential we'd like to talk. The Host a Pod page on the website is the fastest path to start the conversation.
